Get Bob through the day without learning the score. Three different failure modes are waiting, and stakeholder management advice usually only recognises one.
In No Hiding Place, Bob Ferris has one objective: reach the evening without learning the England score, so he can watch Match of the Day as though it were live. To do that he must survive an entire day of newspapers, radios, conversations, pubs and churchgoers.
Almost nobody he meets shares his objective, and the simulation separates the reasons why into three distinct failure modes.
Misaligned objectives. The one-legged newspaper seller bellows the headline score because he wants to sell papers. The radio presenter broadcasts the news because that is the job. None of them are against Bob; they are simply indifferent, optimising for something else while he stands too close to transactions that have nothing to do with him. This is the failure that stakeholder-alignment advice actually addresses — align the incentives and the indifference stops mattering.
Competing side quests. Terry wants the same thing Bob wants, and is the biggest threat in the episode. He dangles the possibility that he already knows, threatens to blurt it out, and manufactures tension purely because tormenting Bob is more fun than helping him. His stated objective is genuine. Another incentive simply outranks it in the moment. This is the harder problem, and no amount of alignment work touches it, because there is nothing to align.
Objective validity. Bob wins. He reaches the evening with his ignorance intact — and then discovers the match was postponed. There was never a score to protect.
Move Bob between locations — the Street, the Pub, the Station, the TV Shop, the Church, Terry’s Flat — and watch the Objective tensions panel as each encounter resolves. Each one is labelled with which of the three modes it is testing.
Play it twice deliberately. First, treat every threat identically, as Bob does: avoid everything. You can win this way, and the Commentary will tell you how narrowly. Then play it distinguishing the modes — handle indifferent parties differently from Terry — and notice that the second approach costs less and is more robust, because you are not spending the same effort on people who merely happen to be nearby.
Then read the result. The endgame is the same either way, which is the point the simulation is actually making.
A product manager’s job is not only aligning objectives. That solves the newsseller problem, not the Terry problem. The harder task is spotting when somebody who genuinely shares your goal is still working against it because an unspoken incentive is quietly in charge — the team relitigating a settled architecture decision, the executive slow-walking a proposal that shrinks a rival’s headcount.
And the third failure mode outranks both. You can manage every stakeholder perfectly, outlast the indifferent, out-manoeuvre the conflicted, and still ship on time into a market that moved on months ago. Before spending the whole day on it, it is worth checking that the thing you are protecting still exists.

The newspaper seller, broadcaster and supporters are not trying to hurt Bob. They are optimising for selling, informing and socialising.
Terry shares Bob's stated objective but derives more immediate value from tormenting him. Alignment on paper does not guarantee aligned behaviour.
The most efficient route is irrelevant if the match has been postponed. Product teams must repeatedly test whether the objective still has value.
Change one input at a time, run the model, and compare the result with the starting state. Then repeat the experiment with a different constraint or strategy so you can see which relationships drive the outcome.
Look for trade-offs, thresholds, feedback loops, and points where a locally attractive decision produces a worse system-wide result. The simulation is intended to make the article's idea observable, not to predict a real operation.
This is a deliberately simplified model. It omits the data quality, exceptions, human judgement, and operational constraints of a live system, so treat its behaviour as an illustration of a mechanism rather than as a planning recommendation.
